Putting AI to work: The operational excellence imperative

Strategic ReportMedium impactGlobal
McKinsey surveyed 1,000 senior and midlevel executives worldwide to examine how operational excellence drives AI scaling. Key finding: almost 90 percent of organizations are experimenting with AI, but only 7 percent report scaling it across the enterprise. Companies advanced in AI application see significantly higher productivity and profitability than peers. The report identifies that fundamental elements of operational excellence—robust management systems, clear KPIs, real-time resource reallocation, and defined operating principles—become critical accelerators as organizations move from pilots to enterprise-scale AI deployment, particularly for agentic AI where penetration is even lower (at most one-quarter experimenting).
Executives scaling AI investments need to understand that technology alone does not drive value; operational discipline and restructured workflows determine ROI. This directly addresses the board-level concern about why high AI spending often yields low returns.
Audit your operational management systems (KPI frameworks, resource allocation processes, control mechanisms) before expanding AI investments. Use this framework to assess readiness for enterprise-scale deployment rather than continuing isolated pilots.
